EVIDENCE AND DEADLINES WIN DISPUTES

What does an outsourced chargeback team do?

It works disputes from the merchant or payment-provider side. The team takes in each chargeback from your processor or dispute portal, checks the reason code and deadline, gathers the evidence, such as order details, delivery proof, customer messages and terms accepted, builds a representment pack in the format the card network expects, submits it and tracks the outcome. It also reports which products, channels and reason codes cause most disputes. Bank-side disputes under Reg E and Reg Z are on banking compliance; wider payments work is on payments support.

DISPUTES · 2026

Win rate depends on evidence and deadlines. Both are process problems, which a trained team can fix.

MATCHED TO YOUR PAYMENTS MODEL

Who runs disputes offshore, and where each one loses money today.

THE OPERATING MODEL

How the work runs

Disputes are worked in deadline order. Each case gets the evidence its reason code needs, a reviewer checks the pack, and the outcome is logged so win rates can be tracked by reason code.

STEP 1IntakeDispute pulled with reason code and deadline.
STEP 2DecideFight, accept or refund, under your rules.
STEP 3BuildEvidence pack assembled and reviewed.
STEP 4TrackOutcome logged; causes reported monthly.
THE SCORECARD

What to measure

Measure the team on outcomes and on how many disputes stop happening.

✓Share of disputes answered before the deadline
✓Win rate, by reason code and network
✓Net recovered value
✓Dispute rate against card-network thresholds
✓Pre-dispute alerts resolved
✓Repeat causes fixed upstream

WHAT THE TEAM DOES

Four jobs on a chargeback team.

Most merchants outsource the whole dispute queue; payment providers often start with evidence building.

Intake and triage

Pull disputes from processors and portals, check reason codes and deadlines, and decide which to fight and which to accept.

Evidence and representment

Gather order, delivery and customer evidence and build a pack matched to the reason code and network rules.

Pre-dispute and alerts

Work pre-dispute alerts and inquiries, offering refunds where it is cheaper than a chargeback.

Prevention reporting

Report disputes by reason, product, channel and customer type, with fixes for the biggest causes.

RADICAL TRANSPARENCY · FRICTION POINT AUDIT

Two friction points that make outsourced disputes cost more than they recover.

Both are common, both are visible before you sign, and both can be tested in a short pilot.

FRICTION POINT 01 · THE EVIDENCE GAP
Packs built without the right evidence
Most lost representments are lost on evidence, not argument: delivery proof without a signature, terms the customer never saw, or messages that sit in another system. A team that cannot reach your order, delivery and support data writes letters, not cases.
AUDIT BEFORE SIGNING: Give a vendor five real lost cases and ask what evidence they would have needed and where in your systems it lives.
FRICTION POINT 02 · THE DEADLINE DRIFT
Queues worked in the order they arrive
Card networks set fixed response windows. A team that works the queue top to bottom, rather than by deadline and value, loses cases it could have won simply by running out of time.
AUDIT BEFORE SIGNING: Ask how the queue is sorted, who sees cases due in the next 48 hours, and what the team does when volume spikes.
RADICAL TRANSPARENCY · CONTINUED

Where an outsourced disputes desk doesn’t fit.

01
No access to order and delivery data.
If the team cannot see order details, tracking and customer messages, it cannot build evidence. Fix data access first.
02
Fraud rings and first-party abuse at scale.
Pattern-level fraud needs your risk team and tools. The desk flags patterns; investigations stay with fraud specialists.
03
Very low dispute volume.
A handful of disputes a month is cheaper to handle in-house or through your processor’s own tools.
